How we deliver an 18-hour average turnaround on fleet repairs

An inside look at the workflow, parts stocking, and triage system that lets us keep an 18-hour average.
Most shops promise fast turnaround. Few measure it. We do, and our rolling 90-day average has held at 18 hours for the last three years. Here is exactly how. First, triage at intake. Every truck that rolls in gets a 10-minute walkaround and code scan before it ever sits in a bay. That tells us scope before we burn diagnostic hours. Second, parts on the shelf. We pre-stock the top 200 most-frequently-replaced parts for every major platform, including air dryers, EBS valves, brake chambers, water pumps, alternators, and starters. Third, parallel work paths. A truck does not sit in one bay waiting for one tech. While the body shop pulls a panel, the mechanical team runs diagnostics, and the parts team is already locating long-lead items. Fourth, real-time fleet manager updates. You should never have to call us for status. We push texts and portal updates at intake, mid-repair, and completion. Fifth, after-hours drop and go for contracted fleets. Truck arrives at 8 PM, we start at 6 AM, you have it back before lunch.
